Different stakeholders need different frames:

To Engineering: Talk in terms of orchestration patterns, tool registries, state management, and observability. Share the framework decision rationale. Define the API contracts between agents.

To Design: Talk in terms of the agent-user interaction model. Where does the agent stream updates? Where does it pause for approval? What does the user see when the agent is “thinking”? AG-UI provides a standard vocabulary here.

To Leadership/Exec Team: Talk in terms of the three-pillar KPI framework. Lead with reliability metrics (builds trust), then adoption metrics (shows traction), then business value (shows ROI). Never lead with technology. Always lead with “what this does for the business.”

If your workflow is deterministic and rule-based, a traditional automation script will be more reliable and cheaper. Agents add value when the task requires reasoning over ambiguous inputs.

Orchestration Patterns: Single-Agent vs. Multi-Agent

This is the first architecture decision you will make. Get it wrong and you will rebuild later.

Single-Agent Systems

Best for: triage-and-route workflows - for example, customer service where a triage agent classifies the request and hands off to an orders agent, a technical support agent, or a billing agent.

The practical rule: Start with a single agent. Add tools until you hit 10-15. If the prompt becomes unmanageable or the agent starts choosing wrong tools, split into multi-agent. Do not start with multi-agent complexity you have not earned.

How to choose - the decision tree:

• /project/: The immediate brief. What are we building? What are the objectives? What is in scope and out of scope? This is the most volatile sub-directory-it changes per engagement.

3.3 /constraints - The Behavioral Guardrails

Constraints are the immune system of your agentic architecture. Without them, the agent will hallucinate, go off-brand, violate policies, or produce legally risky output. Constraints are split into two tiers:

Hard Rules (hard-rules.md): Binary, non-negotiable. “Never claim the product cures diseases.” “Always cite sources for statistical claims.” “Code must pass linting before submission.” These are if-violated-then-reject rules.

Soft Preferences (soft-preferences.md): Directional guidance. “Prefer active voice.” “Favor composition over inheritance.” “Keep paragraphs under 4 sentences.” These shape output quality but are not pass/fail.

Anti-Patterns (anti-patterns.md): Explicit examples of what NOT to do. This is surprisingly effective-agents learn as much from negative examples as positive ones. Structure: pattern name, why it is wrong, what to do instead.

MENTAL MODEL - Inversion

Charlie Munger’s inversion principle applies directly. Instead of only defining what good output looks like, aggressively define what bad output looks like. It is often easier and more actionable. “Don’t use jargon without defining it” is more immediately useful than “Write clearly.”

Map Is Not the Territory: The agent’s model of reality is not reality. All context files are approximations. The agent should flag uncertainty, hedge appropriately, and know when to ask for more data rather than hallucinate.

3.5 /frameworks - The Operational Playbooks

If mental models are lenses (how to see), frameworks are procedures (how to act). They are organized into four sub-domains:

/frameworks/planning/

How the agent breaks big tasks into executable steps:

• goal-decomposition.md: Take a high-level objective and recursively break it into sub-goals until each sub-goal is a single executable action. Use a completion tree where each leaf is achievable in one agent turn.

• task-graph.md: Model tasks as a directed acyclic graph (DAG) with dependencies. Some tasks can run in parallel; others are sequential. The agent uses topological sort to determine execution order.

• dependency-resolution.md: Before starting any task, identify what it depends on: files, context, tool outputs, prior task completions. Resolve all dependencies before execution.

• /by-domain/: Organized by industry vertical: saas/, healthcare/, e-commerce/. These contain domain-specific structural requirements like compliance sections, disclaimer blocks, or regulatory notices.

3.7 /examples - The Calibration Set

Examples are the most powerful steering mechanism available. They work through demonstration rather than instruction. The three-tier structure is intentional:

• /gold-standard/: The best possible output. The agent treats these as the target quality bar. 3–5 examples per output type is sufficient.

• /acceptable/: Good enough to ship but not exemplary. These define the minimum quality threshold. The gap between acceptable and gold-standard shows the agent where to invest extra effort.

• /rejected/: Annotated bad examples with explanations of what went wrong. These are the behavioral equivalent of anti-patterns. Each rejected example includes: what was produced, what was wrong, and what it should have been.

3.8 /tools - The Agent’s Capabilities

This directory catalogs what the agent can do beyond pure text generation: API calls, file operations, web searches, code execution, database queries, image generation, and so on.

• /available/: One file per tool. Each file describes: what the tool does, its input/output schema, when to use it, when NOT to use it, error handling, and rate limits.

• /configs/: Tool-specific configuration: API keys (as references, never hardcoded), endpoint URLs, retry policies, timeout values.

tool-selection-logic.md: The decision tree the agent uses to decide which tool to invoke. Pattern: “If the task requires current data → web-search. If the task requires computation → code-execution. If the task requires persistence → database-write.”

3.9 /workflows - The Orchestration Layer

Workflows define multi-step processes that chain together tools, frameworks, and templates into complete pipelines:

• /pipelines/: End-to-end processes. Example: content-pipeline.md defines: (1) load brief, (2) research via web search, (3) outline using goal-decomposition, (4) draft using template, (5) self-critique, (6) revise, (7) final quality check against rubric, (8) deliver.

• /triggers/: Event-condition-action rules. “When a new brief appears in /context/project/ → trigger the content pipeline.” “When a code review comment is added → trigger the revision workflow.”

These concepts are domain-agnostic principles that any practitioner building agentic folder structures should understand deeply.

4.1 Retrieval-Augmented Generation (RAG) as Architecture

RAG is often discussed as a technique, but in an agentic folder structure it becomes architecture itself. Every directory in the tree is a retrieval source. The agent’s first act on receiving a task is not to generate-it is to retrieve. The folder structure determines what gets retrieved, in what order, and with what priority. A poorly structured folder creates a poorly informed agent. The structure is the retrieval strategy made physical.

4.2 Cognitive Load Theory Applied to Agents

Just as humans perform worse when overloaded with information, agents degrade when given too much context. The folder structure manages cognitive load through separation: the agent never loads the entire tree. It loads /identity first (small, stable), then /context/project (specific, volatile), then selectively loads /domain-knowledge, /constraints, and /examples as needed. This progressive loading pattern keeps the agent’s working context focused and relevant.

4.3 The Composability Principle

Monolithic prompt files are the enemy of autonomy. A single 10,000-word system prompt is rigid and cannot be selectively loaded. The folder structure enforces composability by splitting instructions into small, single-purpose files. Any combination of files from any directories can be assembled into a prompt for a specific task. This is the same principle that makes Unix pipes powerful: small tools that do one thing well, composed into pipelines.

4.4 Convention Over Configuration

If the agent needs to read a config file to understand where constraints live, the structure has failed. Convention means predictability: constraints are always in /constraints/. Mental models are always in /mental-models/. Every file in /examples/rejected/ contains annotated bad output. The agent should be able to navigate by convention alone, using configuration only for edge cases and customization.

Building AI agents is easy. Building good AI agents that don’t mess up in production? That’s the real challenge. If you’re a PM, you can’t just leave “quality” to the engineers. You need a framework to ensure your agent doesn’t become a PR nightmare.

The difference between a flashy Twitter demo and a production-grade product often comes down to one thing: how well you structure the agent’s reasoning process. You don’t always need a complex, autonomous entity. Sometimes, you just need a better flow.

1. The Power of “Routing” vs. “Chaining”

In the early days of GenAI, we relied heavily on Prompt Chaining. Think of this as a rigid industrial assembly line: Input A leads to Task B, which inevitably leads to Output C. It is efficient and predictable, but brittle. If the user asks a question that doesn’t fit the mold, the entire assembly line jams.

Routing represents the evolution of this concept. It introduces a “Traffic Controller” logic—a specialized agent whose only job is to analyze intent and direct the flow.

💡 Real-World Application:
Consider a modern Customer Support Bot.
In a Chained architecture, every user is forced through the same funnel: greeting, ID check, issue description. It feels robotic and slow.
In a Routed architecture, the system listens first. If a user shouts “I want a refund!”, the Router detects the specific intent “Financial/Refund” and immediately transports them to a specialized FinanceAgent. This agent has access to payment APIs and strict security protocols. The TechSupportAgent is completely bypassed, saving time and reducing the risk of the AI trying to “troubleshoot” a billing dispute.

🛠️ DIY Experiment:
You can simulate this logic in ChatGPT or Claude right now. Paste this prompt:

“You are a semantic router. Your only job is to classify incoming queries into one of three buckets: TECH_SUPPORT, BILLING, or GENERAL_CHAT. Do not answer the user’s question. Just output the category label.

Query 1: ‘My screen is black and won’t turn on.’
Query 2: ‘Why is my invoice higher than last month?’
Query 3: ‘Hello, are you a real person?’”

2. Reflection: The Cheapest Quality Boost

One of the most counter-intuitive findings in AI engineering is that asking a model to “check its work” yields better results than asking it to “do it right the first time.” This is the Reflection pattern. It forces the agent to pause and critique its own output before the user ever sees it.

While this adds latency (time to first token), it drastically increases trust. It changes the dynamic from a stream of consciousness to a considered response.

💡 Real-World Application:
Imagine an Email Drafting Assistant.
A standard LLM might spit out a generic, slightly robotic draft immediately. An agent using Reflection generates that draft, but keeps it hidden. It then enters a “Critique Loop”: Is this tone too aggressive? Did I include all the meeting details? It identifies flaws, rewrites the email, and only then presents the polished version to the user.

🛠️ DIY Experiment (The “Critic” Loop):
Try this three-step prompt sequence to see the quality jump:

1. “Write a short email declining a wedding invitation.”

2. “Now, act as a harsh editor. Critique that email. Is it too cold? Is it polite enough? Be specific.”

3. “Rewrite the email incorporating your own critique.”

3. Tool Use & Planning

This is the defining characteristic of an “Agent.” Tool Use gives the LLM “hands”—the ability to interact with the outside world via APIs, calculators, or web searches. Planning is the cognitive architecture that allows it to use those hands effectively.

💡 Real-World Application:
Think of a Travel Agent App.
If a user says, “Book a dinner in Tokyo for tomorrow,” a simple LLM is helpless. It doesn’t know the date, and it can’t make bookings.
An Agent with a ReAct (Reason + Act) loop breaks this vague request down:

1. Plan: “I need to find today’s date. Then I need to calculate tomorrow’s date. Then I need to search for restaurants. Finally, I need to execute a reservation.”

2. Tool Use: It calls a Calendar_API to get the date, then an OpenTable_API to search and book.

🛠️ DIY Experiment:
Ask an LLM to reveal its internal monologue:

“I want you to ‘think out loud’ before answering. If I ask ‘What is 15 * 45 plus the population of France?’, break it down into steps: 1. Calculate math, 2. Search population, 3. Add them together. Show me the steps.”

Part Two: Context is King (Memory & Learning)

An agent without memory is just a fancy search engine. For an AI product to feel personal and valuable, it must maintain state across conversations.

4. Beyond the “Context Window”

The “Context Window” is the short-term working memory of the AI. It clears when the session ends. To build lasting product value, we need to architect layered memory systems.

• Short-term Memory: Handles the immediate flow of conversation (”What did I just say?”).

• Long-term Memory (RAG): This is where Retrieval-Augmented Generation comes in. It allows the agent to store facts in a vector database and recall them weeks or months later.

💡 Real-World Application:
Consider a Personal Shopper.
A bad experience is having to re-enter your size and style preferences every time you log in.
A memory-enabled agent recognizes you. When you say “Find me sneakers,” it queries its long-term memory, retrieves User Preference: Size 10, Likes: Red, Dislikes: High-tops, and immediately searches for “Red Sneakers, Low-top, Size 10.” The user feels known.

🛠️ DIY Experiment (Manual Context Injection):
You can simulate how engineers build memory by “injecting” context at the start of a chat:

“Context: User name is Alex. Alex is vegan, hates mushrooms, and loves spicy food.
Task: Suggest a dinner recipe for tonight.”
By pasting this, you have manually done what a vector database does automatically.

Part Three: Building for Reliability (Production)

This section distinguishes “cool Twitter demos” from “Enterprise SaaS.” How do we build systems that don’t break?

5. Self-Healing Agents

In traditional software, if an API fails, we catch the exception and maybe show an error message. In Agentic AI, we expect the agent to fix the problem itself.

💡 Real-World Application:
A Stock Market Bot attempts to fetch the price of Apple stock using the AlphaVantage API. The API is down and returns a 500 Error.

• Standard Bot: Crashes. “I cannot complete your request.”

• Self-Healing Bot: It sees the error. It “reasons” that the data source is down. It waits 2 seconds and retries. If it fails again, it autonomously decides to switch to its backup tool, the YahooFinance API, to get the data. The user never even knows there was a glitch.

6. The Human Safety Net (HITL)

For high-stakes industries—finance, law, healthcare—autonomous agents are terrifying to buyers. The Human-in-the-Loop (HITL) pattern is the bridge to adoption.

💡 Real-World Application:
A Social Media Manager Agent for a large brand.
The agent operates autonomously for 90% of the workflow: it researches trending topics, drafts the tweet copy, and selects a stock image. But it does not have the permission to click “Post.” Instead, it sends a Slack message to the marketing manager: “I’ve prepared this tweet about National Pizza Day. Reply ‘YES’ to publish.”
This isn’t a limitation; it is a critical safety feature that empowers the user.

Part Four: Scale & The Unknown

7. Resource-Aware Optimization

Agents are expensive. Running GPT-4 for every trivial interaction destroys unit economics. The solution is resource-aware routing.

💡 Real-World Application:
A Legal Document Analyzer.
We don’t need a PhD-level AI to read page numbers.

• Step 1 (The Intern): A cheap, fast model (like Gemini Flash or Llama 3) scans a 1,000-page PDF to simply flag paragraphs that mention “Liability.”

• Step 2 (The Partner): The expensive, high-reasoning model (like GPT-4) is invoked only to read those 5 flagged paragraphs and provide a legal opinion.

• Result: The same high-quality output for 10% of the cost.

Summary: The “80/20” Implementation Strategy

If you are just starting to integrate agentic features into your roadmap, do not attempt to build a fully autonomous, self-healing, multi-agent swarm on day one. Follow this maturity curve:

1. Level 1 (The Basics): Implement Routing. Stop trying to make one prompt do everything. Build a “Traffic Controller” that sends users to the right specialized workflow.

2. Level 2 (Quality): Add Reflection. Sacrifice a little speed for a massive jump in quality. Force the model to double-check its work.

3. Level 3 (Reliability): Add Memory. Shift from transactional chats to relationship-based interactions by remembering user context.

4. Level 4 (Autonomy): Only once the foundation is solid should you move to Multi-Agent Orchestration and autonomous execution.

Final Thought: Agency is not a feature you add; it is an architecture you adopt. It requires shifting your mindset from “managing prompts” to “managing systems.”

If you are on Twitter or LinkedIn, you know that “AI Agents” are the new buzzword. Everyone is saying agents will replace apps. But if you have actually tried to build one, you know the reality: it is tough.

You build a demo, it works fine for 5 minutes. But then you try to make it do real work? It forgets instructions, it hallucinates, or the cloud setup gives you a headache.

Recently, Google Cloud released a deep documentation on their new Agentic Architecture. It is a 21-day plan to go from “Hello World” to a full enterprise system.

I read the whole technical manual so you don’t have to. Here is the simplified breakdown of how to build production-ready agents.

First, The 3 Big Pillars

Before we look at the timeline, you need to know the three main tools. Think of it like a human body:

1. Gemini 3 (The Brain): This is the AI model. It does the thinking. It’s not just text anymore - it can see, hear, and even click buttons on a computer screen.

2. Agent Development Kit - ADK (The Skeleton): This is the framework. It gives your code structure so it doesn’t become a mess.

3. Vertex AI Agent Engine (The Office): This is where your agent lives. It handles the servers, the security, and the scaling, so you don’t have to worry about “ops.”

Phase 1: The Foundation (Days 1-5)

Goal: Get the basics right so you don’t suffer later.

• Day 1: Hello World with YAML Most people start with messy code. We stop that. We use simple configuration files (YAML). It is like writing a recipe card: “You are a helpful assistant. Here are your tools.” No complex Python yet.

• Day 2: Deploy with ADK Now we use the Agent Development Kit (ADK). We take that configuration from Day 1 and deploy a powerful agent using the Gemini 3 model. This is where the agent actually wakes up.

• Day 3: Source-Based Deployment Usually, putting code on the cloud is a headache (Docker, containers, etc.). Here, we skip that. You just push your source code to the Vertex AI Agent Engine, and it runs automatically.

• Day 4: Add Observability How do you know if your agent is confused? You need tracking. We switch on Cloud Trace and Logging. Now, every time the agent thinks, you can see exactly what happened inside its brain.

• Day 5: Autonomous Code Execution This is very cool. We give the agent a “Sandbox.” If you ask a math question or need data processing, the agent writes its own Python code, runs it, and gives you the answer.

Phase 2: Making It Smart (Days 6-8)

Goal: Give the agent a brain and memory.

• Day 6: Compiled Context The biggest problem is “Context Rot” (forgetting things). Instead of feeding the whole chat history to the AI, the ADK cleans and “compiles” the memory. It keeps the important stuff and deletes the noise.

• Day 7: Time Travel (Rewind) Ever wish you could undo a mistake? We add “Time Travel” here. You can rewind the agent’s session to a previous point and correct its course without restarting the whole database.

• Day 8: Context Caching This saves money. If the agent sees the same documents or context many times, we “cache” (save) it. This reduces latency and keeps your cloud bill low.

Phase 3: Connecting to the World (Days 9-13)

Goal: The agent starts talking to others.

• Day 9: Google Managed MCP An agent alone is useless. We use the Model Context Protocol (MCP) to securely connect the agent to Google Drive, Search, and your internal tools.

• Day 10: See, Hear, Speak (Multimodal) We turn on Gemini Live. Now the agent can stream audio and video. It can have a real voice conversation with you, not just text.

• Day 11: Interactions API Sometimes the agent needs to wait for a human. We use this API so the agent can pause, wait for your approval (”Should I send this email?”), and then continue.

• Day 12: Agent-to-Agent (A2A) This is the big one. Agents can now talk to other agents. You can have a “Manager Agent” delegating tasks to a “Worker Agent.”

• Day 13: Generative UI The agent can now build its own interface. If you need a form to fill out, the agent generates the UI for that form instantly on the screen.

Phase 4: Big Business Stuff (Days 14-18)

Goal: Scale it up for the company.

• Day 14: Use Any Framework Do you like LangGraph or CrewAI? No problem. We learn how to bring those outside frameworks into the Google ecosystem so you aren’t locked in.

• Day 15: Cost Control (Flash Models) We configure “thinking levels.” We use the cheap, fast Gemini Flash model for simple tasks, and only switch to the big brain for hard problems.

• Day 16: Tool Management We set up a “Unified Tool Repository.” This is for security. It controls exactly which APIs the agents are allowed to touch.

• Day 17: Agent Gallery We register our agent in the Agentspace. It’s like an internal App Store for your company so other teams can find and reuse your agent.

• Day 18: Protocol Extensions We add “sidecars” to the protocol. This lets teams pass custom data between agents without breaking the system.

Phase 5: Bulletproof It (Days 19-21)

Goal: Make it impossible to crash.

• Day 19: Real Security We move beyond simple prompts like “Please don’t be bad.” We implement platform-level threat detection and access controls.

• Day 20: Durable Execution Imagine the server restarts while the agent is working. With this step, we make the agent “immortal.” It remembers exactly where it was and resumes automatically.

• Day 21: Universal Integration We take any old agents you built in the past and add the communication layer to them, so they can talk to your new, modern agents.

Beyond ChatGPT: A Practical Guide to the OpenAI Platform and What You Can Build With It

Most people experience OpenAI through one interface: ChatGPT.

They ask questions. They get answers. And they stop there.

But behind that chat window is a full-fledged AI platform that lets you build your own assistants, agents, workflows, and applications - often using free monthly credits to get started.

Once I explored the platform directly, my mental model of “using AI” shifted from prompting to building.

This post breaks that journey into three parts:

1. What the OpenAI platform actually gives you

2. How fine-tuning lets you teach AI your way

3. How to compare models and understand their behavior before shipping

All in one place.

Part 1: OpenAI Is a Platform, Not Just a Chat App

Here’s something many people don’t realize:

OpenAI gives you free monthly credits on its platform, which you can use to experiment, prototype, and build AI-powered products.

That means you’re not limited to chatting - you can build things like:

• A research assistant that pulls and summarizes live data

• A sales or support bot trained on your company’s documents

• Workflow automation agents that connect to tools and APIs

• Voice-enabled assistants that listen and talk back in real time

What the platform gives you access to:

• State-of-the-art models (GPT-4o, GPT-5, reasoning models, image and audio models)

• APIs for text, vision, speech-to-text, text-to-speech, embeddings, and memory

• Agent tools like function calling, web search, file search, and computer use

• Built-in safety and security controls so your apps stay aligned and safe

Getting started is straightforward:

1. Log into the OpenAI platform

2. Check your usage tier and available credits

3. Start experimenting with models and APIs

This is where ChatGPT stops being a product - and starts being infrastructure.

Part 2: Fine-Tuning — Teaching AI Your Way

ChatGPT is powerful out of the box. But you’ve probably noticed patterns like:

• Repeating the same instructions to get the right tone

• Outputs that are “good” but not specific to your domain

• Wanting the AI to just remember how you like things done

That’s exactly the problem fine-tuning solves.

Instead of training a massive model from scratch, you take an existing model and teach it using your own examples.

The result:

• Consistent tone and structure

• Better alignment with your industry or role

• Less prompt engineering over time

Think of fine-tuning as personal coaching for AI.

You provide examples like:

• “When the input looks like this → the output should look like that”

• Stored in a simple JSONL (JSON Lines) format

• Each line represents one training example

Why data quality matters:

• Clean, consistent examples → better learning

• Messy or contradictory examples → confused outputs

You’ll also see a few key knobs when fine-tuning:

• Batch size → how many examples the model learns from at once

• Learning rate → how fast it adapts to your data

• Epochs → how many times it reviews the dataset

The takeaway:
You don’t need GPUs, infrastructure, or ML teams.
You bring your data - the platform handles the rest.

Part 3: Understanding Model Behavior (Before You Ship)

One of the most underrated skills in building with AI is model evaluation.

Because choosing a model isn’t about “best vs worst” - it’s about trade-offs.

Some common ones:

• Accuracy vs speed

• Cost vs performance

• Creativity vs precision

On the OpenAI platform, you can experiment with these trade-offs directly.

Step 1: Choose a model

• More advanced models → better reasoning, slower, more expensive

• Lighter models → faster, cheaper, good for simpler tasks

Step 2: Adjust parameters

• Temperature → creativity vs predictability

  • Low = consistent, factual

  • High = creative, varied

• Max tokens / verbosity → short vs detailed responses

• Penalties → reduce repetition or encourage diversity

Step 3: Use system or developer instructions

These are invisible rules that guide behavior:

• “Always respond concisely”

• “Use a professional tone”

• “Explain concepts step by step”

Step 4: Compare outputs

Run the same prompt across different models and settings.
Watch how:

• Tone changes

• Detail varies

• Accuracy and reasoning differ

This puts you in two roles at once:

• The user, experiencing the output

• The builder, shaping behavior behind the scenes

Why This Matters

The OpenAI platform isn’t just for engineers.

It’s for:

• Product managers testing AI features before engineering work

• Writers and marketers exploring tone and voice

• Students and researchers comparing summaries and explanations

• Builders prototyping ideas without heavy upfront investment

The more you experiment, the more you understand the personality of each model - and the better your decisions become when using AI in real products.

Final Thought

ChatGPT is the entry point.
The OpenAI platform is the toolkit.

Once you move from using AI to shaping it, everything changes - how you design workflows, how you think about product behavior, and how confidently you build.

As a Product Manager, I’ve learned something fundamental about building with AI:

You don’t just need to know what AI does - you need to understand how it learns.

That realization hit me the first time I explored TensorFlow Playground. Not through code or complex math, but through a simple, visual experience that made learning obvious.

Why This Matters for Product Managers

What struck me most is how these simple dots and lines reflect the same foundations behind today’s most advanced AI systems - even large language models.

The scale is different.
The math is deeper.
But the principles are the same.

TensorFlow Playground makes those principles tangible:

• Why data quality and feature selection matter

• How parameter tuning shapes outcomes

• Why accuracy and generalization are always in tension

As a PM, my job isn’t to train the model.

It’s to:

• Ask better questions

• Understand trade-offs and constraints

• Anticipate failure modes

• Translate model behavior into user impact

Tools like this build the intuition needed to do that well.

What Is TensorFlow Playground?

TensorFlow Playground is an interactive neural network simulator that runs entirely in your browser. You can adjust datasets, features, network depth, activation functions, and training parameters - and instantly see how the model’s decision boundary changes as it learns.

For PMs and builders, it builds understanding.

How to Read the Playground (Left → Right)

The Playground UI tells a complete learning story.

On the left, you choose the dataset — blue and orange dots that need to be classified.

Just data. No intelligence yet.

Also on the left, you define features — the information the model is allowed to use. Sometimes it’s raw inputs (X₁, X₂). Sometimes it’s transformed features (like X₁² or X₁·X₂) that expose hidden structure.

This is the first PM lesson hiding in plain sight:

Models don’t learn from data — they learn from representations of data.

In the center, you build the neural network:

• Hidden layers made of neurons

• Connections carrying weights

• Activation functions shaping how signals pass forward

Each neuron learns a small pattern. Together, they form something more powerful.

On the right, you see the result — the decision boundary trying to separate blue from orange. At first it’s messy. Over time, it sharpens and stabilizes.

You’re watching learning happen.

What These Playground Settings Are Actually Doing

This configuration isn’t arbitrary. Each setting controls how the network learns and behaves.

Activation = tanh
tanh introduces non-linearity, allowing the network to bend decision boundaries. Without it, XOR is unsolvable. Think of this as what lets the model move beyond straight lines.

Network Shape = 5, 2
Two hidden layers:

• The first layer (5 neurons) captures simple patterns

• The second layer (2 neurons) combines them into higher-level structure

More layers and neurons increase expressive power — but also complexity.

Learning Rate = 0.03
This controls how aggressively the model updates itself:

• Too high → unstable learning

• Too low → painfully slow progress

0.03 is a balanced choice that makes learning visible and smooth.

Dataset = XOR
A deliberately non-linear problem designed to show why hidden layers and activations matter.

Noise = 50
Adds randomness to the data, forcing the model to learn robust patterns instead of memorizing points — a preview of real-world data imperfections.

When you hit Play, backpropagation begins.
Weights update over epochs.
The boundary evolves from chaos to structure.

You’re not just training a model - you’re watching learning emerge.

The Knobs That Shape Behavior

At the top of the Playground are the real levers:

• Learning rate → how fast the model adapts

• Regularization → how it avoids overfitting

• Epochs → how long it trains

Below, you track performance:

• Training loss vs. test loss

• A clear signal of whether the model is generalizing or memorizing

This is where ML starts to feel like product design.

Because these aren’t just technical parameters - they’re behavioral controls.

The Takeaway

Every AI product - no matter how advanced - starts here.

With neurons learning to separate blue dots from orange ones.
With imperfect data.
With trade-offs.
With learning that only works if the setup makes sense.

The Simplest Way to Create Your First AI Agent (Using ADK)

If you just want to create an AI agent without overthinking architecture, frameworks, or abstractions, this is probably the simplest setup I’ve tried so far.

No complex configs. No heavy boilerplate. Just a working agent in a few minutes.

Prerequisites

Make sure you have:

• Python 3.10 or later

• pip installed

That’s it.

Step 1: Install ADK

pip install google-adk

Step 2: Create Your First Agent

Run the following command:

adk create --type=config my_first_agent

You’ll be prompted to choose a model:

Choose a model for the root agent:
1. gemini-2.5-flash
2. Other models (fill later)

Pick 1.

Once done, your agent folder will be created with this structure:

my_first_agent/
├── .env
├── __init__.py
└── root_agent.yaml

At this point, your agent already exists. Now we just need to give it some capabilities.

Step 3: Add a Tool to the Agent

Open root_agent.yaml and update it like this:

This adds a Google Search tool, allowing the agent to fetch real-world information instead of only relying on its model knowledge.

Step 4: Run the Agent Locally

Start the web interface using:

adk web my_first_agent

You should see logs like this:

For local testing, access at http://127.0.0.1:8000

Open your browser and go to:

Your first AI agent is now running locally.

Why This Is Nice

What I liked about this setup:

• Very low setup time

• Everything is config-driven

• Easy to add tools and behaviour incrementally

• No need to write code on day one

Exploring Agentic AI with n8n: Thinking in Flows, Not Functions

The first time I tried n8n was about six months ago, when I was exploring the agentic AI space.

Coming from a background of writing code, building models, and designing specifications, the experience felt noticeably different. Instead of thinking in terms of functions and classes, n8n pushed me to think in flows. Designing AI felt less like programming and more like orchestrating behavior.

What stood out most was n8n’s strength at the intersection of Generative AI, decision-making, and tool usage—all with a clear visual representation of what’s happening under the hood.

I started small: a simple system where an AI agent could interact with a database and answer my questions. From setup to working flow, it took less than an hour and only a handful of steps. That speed to first value was refreshing.

At its core, every AI agent in n8n is built from connected building blocks. The main components are:

1. AI Agent

2. Chat Model (Claude, ChatGPT, Gemini, etc.)

3. Memory – allowing the agent to retain conversational context

4. Tools – 300+ integrations including Slack, Google Workspace, databases, and more

5. Trigger – the event that starts the workflow

What I appreciate most is how accessible this makes agentic systems. You can reason about capabilities, context, and actions without being buried in infrastructure or boilerplate code.

Steps : Setup & Working

Templates are honestly the easiest way to get started with n8n.

Instead of beginning with a blank workflow, templates give you a ready-made setup where the agent, model, memory, tools, and trigger are already connected. You can see the full flow visually, understand how things are wired, and then start modifying it based on your use case.

The “Build Your First AI Agent” template is a good starting point:

• You get a working agent out of the box

• The flow clearly shows how the AI thinks and uses tools

• You can tweak or extend it without worrying about breaking everything

What I liked most is that it reduces the initial friction. You’re not just reading docs or watching videos - you’re actually working with a real agent from day one.

For anyone new to agentic workflows, templates feel less like tutorials and more like a starting framework that you can build on top of.

For anyone curious about AI agents but hesitant because of the engineering overhead, n8n feels like one of the most user-friendly entry points into the space today.

• Cards & Layouts: These are fundamental for structuring information. This includes model cards, statistics dashboards, and feature showcases. Effective layouts help organize complex AI outputs, making them easier to understand and act upon, thus enhancing the overall “value” provided.

LLM Variations: Exploring Layouts for AI Interaction

Beyond individual components, the layout of an AI application significantly impacts usability and user experience. My library also includes various “LLM Layout Variations” – different ways to arrange documents and chat interfaces, especially relevant for AI tools that integrate conversational AI with other content.

• Side-by-Side: This is a classic layout with a document on the left and chat on the right. It’s excellent for direct comparison, co-creation, or scenarios where users need to reference a document while interacting with the AI. This layout supports “checking assumptions” and “verifying” AI outputs against source material.

• Stacked: With the document on top and chat below, this layout is particularly mobile-friendly. It prioritizes content consumption first, then interaction, making it ideal for devices with limited screen real estate.

• Modal Overlay: Here, the document appears in a modal window, with the chat remaining the main interface. This can be useful for contextual document viewing without losing the conversational flow, great for quick lookups or supplementary information.

• Tabbed: This layout allows users to toggle between document and chat views. It’s a space-saving approach when both are important but don’t need to be visible simultaneously, giving users control over their focus.

• Resizable Split: A highly flexible option, this layout features a draggable divider between the document and chat. Users can adjust the space allocated to each, empowering them to customize their workspace based on their current task and preferences. This promotes a sense of control and adaptability.

• Floating Chat: In this design, the document view is primary, with a floating chat bubble. This is great for applications where the document is the core focus, and the AI acts as an unobtrusive assistant, available on demand.

Safety & Alignment (Does it operate within defined boundaries and build user trust?).

This multi-faceted view is superior to single-metric evaluation because it connects technical performance directly to user-centric value, forcing us to move beyond asking “What is the model’s F1-score?” to “Does this agent deliver measurable value?” A holistic framework for agent quality demands a holistic architecture for agent visibility.

• Make Your Agent “Evaluable-by-Design” with Observability: You cannot judge a process you cannot see. Building a trustworthy agent requires an architecture of visibility based on the three pillars of observability:
Logs (the agent’s structured diary of discrete events),
Traces (the narrative story connecting events to reveal why something happened), and Metrics (the aggregated health report).

• Employ a Hybrid “Outside-In” Evaluation Strategy: Evaluation should be a top-down, two-stage process. First, assess the “Black Box” from the “Outside-In” perspective by asking the ultimate question: Did the agent achieve the user’s goal? If it fails, you then open the “Glass Box” to take an “Inside-Out” view, analyzing the full decision-making trajectory to diagnose the root cause.

• Recognize That the Trajectory is the Truth: The final answer is merely the last sentence of a long story. The agent’s entire decision-making process - its “thought process” - is the true measure of its quality, logic, and safety. Root cause analysis for agents is impossible without inspecting this full trajectory, as a flawed output is often a symptom of a failure that occurred many steps earlier.

These technical practices provide the foundation for quality, but they must be anchored in the one thing automation cannot replicate: human judgment.

3. The Human Arbiter: Anchoring AI Judgment in Human Values

While automation provides scale, humanity provides the ground truth. Human-in-the-Loop (HITL) evaluation is the essential process for capturing the critical qualitative signals and nuanced judgments that automated systems miss. The goal of HITL is not to achieve perfect inter-annotator agreement, which is rare for subjective tasks. Instead, its purpose is to establish a human-calibrated benchmark that ensures an agent’s behavior aligns with complex human values. This process is especially critical for specialized agents (e.g., medical or financial), where domain experts are required to evaluate factual correctness and adherence to industry standards.

Humans are indispensable for interpreting the subtle qualities that define a high-quality interaction—such as tone, creativity, complex ethical alignment, and true user intent. An automated system can check for factual correctness, but only a human can reliably judge if a response was truly helpful or appropriate in a specific context.

4. The Agent Quality Flywheel: Creating a Self-Improving System

These individual concepts—a holistic framework, deep observability, hybrid evaluation, and human oversight—combine to create a powerful, self-reinforcing system: the Agent Quality Flywheel. This operational model transforms evaluation from a static check into a dynamic process that creates a virtuous cycle of relentless improvement.

The flywheel operates in four distinct steps:

1. Define Quality: The process begins by setting a clear direction with the four pillars: Effectiveness, Efficiency, Robustness, and Safety & Alignment. These targets align the flywheel with business value.

2. Instrument for Visibility: The agent is architected to be “evaluable-by-design,” emitting the structured logs and traces that provide the rich evidence needed for judgment. This observability is the fuel for the flywheel.

3. Evaluate the Process: With visibility established, a hybrid engine of scalable LLM-as-a-Judge systems and human experts evaluates both the final output and the entire reasoning process. This is the powerful push that spins the wheel.

4. Architect the Feedback Loop: Finally, the system is designed so that every production failure, once captured and annotated, is programmatically converted into a permanent regression test. Every failure makes the system smarter, spinning the flywheel faster.

This model transforms evaluation from a gate into an engine, driving continuous and compounding improvements in agent quality and reliability.

Embrace these three foundational principles to build agents worthy of trust:

• Treat evaluation as an architectural pillar, not a final testing phase.

• Understand that the trajectory is the truth, as the agent’s full “thought process” is the ultimate measure of its quality.

• Recognize that the human is the final arbiter of quality, providing the essential ground truth for safety, nuance, and value.

The ultimate goal is not just to build agents that work, but to build agents that are trusted. That trust is not a matter of chance. It is forged in the crucible of continuous, comprehensive, and architecturally-sound evaluation.

The scope of the AI Agents can be explained using the diagram below.

An AI agent is not merely a model but a complete application that integrates a reasoning engine, a set of tools, and an orchestration layer to achieve complex goals without constant human guidance. As the source text states, “Agents are the natural evolution of Language Models, made useful in software.” This transformation turns language models from static resources into dynamic actors.

Agents operate on a continuous, cyclical process to achieve their objectives, which can be broken down into five fundamental steps:

1. Get the Mission
2. Scan the Scene
3. Think It Through
4. Take Action
5. Observe and Iterate.

Consider a customer support agent given the mission, “Where is my order #12345?”.
It first scans the scene to gather context, then enters the “Think It Through” phase to devise a multi-step plan:
1) Identify the order in an internal database,
2) Track its status using the shipping carrier’s API, and
3) Report the findings to the user.

To execute this plan, it enters the core action loop. It takes action by calling the find_order(”12345”) tool and observes the result. This new information feeds the next iteration, where it takes another action—calling get_shipping_status()—and observes again. This cycle continues until the plan is complete, allowing the agent to handle complex, multi-step tasks that a model alone cannot.

Agentic systems can be classified into levels of increasing complexity and capability.

The baseline is a Level 1: Core Reasoning System—the “Brain” in isolation, unable to answer real-time questions like a sports score because it lacks access to the outside world.

The first true agent is a Level 2: Connected Problem-Solver, which can answer that question by using a tool like a search API.

In contrast, a Level 3: Collaborative Multi-Agent System operates like a “team of specialists.” Here, a manager agent delegates specific sub-tasks to other specialized agents; for example, a “Project Manager” agent might delegate a product launch to a MarketResearchAgent, a MarketingAgent, and a WebDevAgent. This collaborative model represents the frontier for automating entire business workflows, while the next horizon.

Level 4: The Self-Evolving System, envisions agents that can autonomously create new tools and agents to expand their own capabilities.

• Start with the Business Problem: Evaluate models not on generic benchmarks but on their ability to solve your specific task. The “best” model is the one that achieves the optimal balance of quality, speed, and cost for your use case. A common and effective pattern is to use a powerful frontier model for complex reasoning and planning, while routing simpler, high-volume tasks to a faster and more cost-effective model.

• Embrace Agent Ops: The non-deterministic nature of agents requires a structured operational discipline. Adopt a metrics-driven development process to create a clear go/no-go signal for deployments. Use automated “LM as Judge” evaluations against a golden dataset to consistently measure quality. When issues arise, rely on detailed OpenTelemetry traces to debug the agent’s entire execution path and understand precisely why it behaved unexpectedly.

• Prioritize Security from Day One: An agent’s utility is directly tied to the power it is granted, creating an inherent trade-off with security. Implement a defense-in-depth security model that combines the contextual awareness of AI with the certainty of code. Use hard-coded guardrails to create predictable limits on an agent’s actions, establish a verifiable agent identity for granular access control, and define clear policies based on the principle of least privilege to constrain its capabilities and prevent data leakage.

• Design for Collaboration, Not Monoliths: For complex, multi-faceted problems, avoid the temptation to build a single, monolithic “super-agent.” Instead, adopt a multi-agent “team of specialists” design pattern. Use a coordinator agent to analyze a large problem, break it down into discrete sub-tasks, and route each to a focused, specialized agent. This modular approach makes the overall system easier to build, test, and maintain.
